Two service reports, the same boiler, the same suspect heat exchanger. The first is one line long: “combustion needs adjustment, monitor exchanger.” The second runs fifteen lines, three measured values and two dated options. The first sat unopened in an inbox for nine months; the second went to budget in three weeks. Explaining an HVAC diagnosis to a client is not the bit of politeness you add while closing your toolbox — it is the step that decides whether the work you identified gets done, deferred, or handed to somebody else.

Explaining an HVAC diagnosis to a client: what Quebec already requires you to say

In Quebec, informing the customer is not a commercial nicety. The Régie du bâtiment du Québec asks contractors who install or service gas-fired appliances to inform their customers on four specific points: keep the outside air supply constant and do not block the duct; install a carbon monoxide alarm certified to CAN/CSA-6.19 in the buildings covered by section 359 of the Safety Code; have the appliance serviced on the schedule set by the manufacturer; and read the manufacturer’s instructions, which must be handed over to them.

So the duty to explain already exists in writing. What is usually missing is not goodwill — it is form. A competent technician can produce a correct diagnosis and an unusable explanation, because the two are not written the same way. The manufacturer’s preventive maintenance schedule, for one, only becomes a budget decision the day somebody translates it into dates and dollars.

What to have on hand

  • The day’s readings, with unit and measurement point (combustion, pressures, temperatures, currents).
  • The appliance nameplate and manual.
  • Before/after photos of the work.
  • The service history for that specific unit.
  • An order of magnitude of cost for each option you intend to offer.

Step 1 — Separate the measured finding from your interpretation

A diagnosis almost always merges two things: what was read, and what you conclude from it. The client has no way to tell them apart if they arrive in the same sentence. Write the fact first — the value, its unit, where and under what conditions it was taken — then the hypothesis, separately.

“CO climbs when it modulates” is not a fact, it is a summary. “CO measured at the breeching with the appliance stabilized at full fire, three times the value logged in March” is one. Combustion analysis gives you that kind of dated reference point; without it, the report is a signed opinion.

Step 2 — Translate every reading into a consequence for the building

A reading with no stated consequence produces no decision. That single rule pays for itself faster than any other. After each value, write what it actually changes: occupant comfort, gas consumption, safety, equipment life, the odds of a shutdown in January.

It also avoids the opposite trap of jargon, which is talking down. You do not have to strip out technical terms, you have to escort them. “Excess air is high — the burner is heating outdoor air instead of loop water, and that shows up on the gas bill before it shows up in the boiler room” is plain without being hollowed out.

Step 3 — Offer options rather than a single recommendation

A single recommendation hands the property manager an ultimatum they cannot defend anywhere else. Two or three dated options give them something to carry to an owner, a condo board, or a head office outside Quebec.

Step 4 — State what happens if nothing is done

This is the line most often absent from service reports, and the one that unlocks the most approvals. What happens if nobody acts? On what horizon? Without dramatizing — an “imminent danger” claimed once too often burns the credibility of every report you write afterwards — but without euphemism either.

Frame it as a trajectory rather than a threat: “as it stands, the unit will most likely finish the season; the risk shifts to January, when an exchanger section takes three weeks to arrive and a temporary rental costs several times the repair.” That is a sentence a manager can paste straight into a budget request.

Step 5 — Write for the reader who wasn’t there

Across Greater Montreal, the person who decides is rarely the person who unlocked the boiler room for you. The report will be reread by an absent owner, a board, sometimes an insurer or an inspector — readers who have never seen the equipment and cannot ask you a single question.

So write for them: date, appliance identified by its nameplate, measurement point, annotated photos. This is where photo documentation of service calls earns its keep — a picture of a corroded exchanger survives every level of the hierarchy without losing its meaning, and those are exactly the files you will be asked for if a claim or an inspection follows.

⚠ When the diagnosis is a shutdown

If the appliance is unsafe, the conversation changes register: it becomes a notification, not a proposal. The finding, the reason for taking the unit out of service and the corrective work required are written immediately, handed to the client on site, and filed with the equipment record. No options are presented until safety is restored.

Should you report everything, even what isn’t urgent?

Yes — but in three distinct tiers, never as one undifferentiated list: what affects safety and must be corrected now, what has to be planned this year, and what simply gets rechecked next visit. A report that puts a weeping seal and a combustion fault on the same footing teaches the reader to stop reading altogether.

The safety tier follows different rules. After an inspection, the RBQ sends the owner or operator a correction notice listing the deficiencies and the deadline for fixing them; the recipient must correct them within that window — including in other similar buildings under their responsibility — and provide supporting documents, invoices or photos, before it expires, or face fines and penal proceedings. A properly tiered technician’s report is what keeps a manager from discovering a problem through that channel instead.

The diagnosis hadn’t changed — its readability had

Light industrial building in Anjou, basement boiler room, two hot water boilers feeding unit heaters. In March, a combustion reading flags markedly higher excess air on boiler no. 2 than on its twin, plus a stack temperature creeping up visit after visit. The report that went out said: “combustion needs adjustment.” The manager, off site and responsible for eleven buildings, saw no value, no date and no consequence. It got filed.

In January, the unit locked out during a cold snap. Two days of warehouse at 9 °C, a mobile rental unit, a back-ordered part. When the file was reopened, the technical diagnosis turned out to be identical to March’s — but rewritten: the three measured values shown beside the twin’s, one sentence of consequence, two options with dates. The work was approved in six days. Nothing had changed in the boiler room; everything had changed in the reading.

Rewrite one report before Friday

Open the last report you sent and check that it answers four questions, in this order: what was measured, what that changes for the building, what options exist and by when, and what happens if nothing is done. If one is missing, write it in and send the report again. It is a fifteen-minute exercise that pays for itself on the first approval it earns.

Because at the end of the chain, a property manager is not approving a repair — they are approving a decision they will have to defend to somebody else.
